Quality control is where a backpack order either protects your reputation or quietly destroys it. A bag that looks fine in a photo can still have a zipper that jams on the 30th open, a strap bartack that lets go under load, or a colour that drifts half a shade between cartons. Catching those problems is not luck — it's a system. The serious factories run that system in four stages and prove the result with AQL sampling and a written inspection report.

This guide explains what IQC, IPQC, FQC and OQC each catch, how AQL sampling actually decides pass or fail, and exactly what you should demand to see before you authorise a shipment.
The four QC stages, in order
Quality is built in across the whole production flow, not inspected in at the end. Each stage catches a different class of problem before it gets expensive.
IQC — Incoming Quality Control
Before a single bag is cut, incoming materials and components are checked: fabric weight and colour against the approved swatch, zipper and slider function, buckle strength, foam density, webbing and thread. Rejecting a bad roll of fabric here costs a phone call; discovering it after 2,000 bags are sewn costs the whole run.
IPQC — In-Process Quality Control
During sewing, roving inspectors check the line in real time: stitch density (stitches per inch), seam alignment, bartack placement at stress points, symmetry, and that the right components are going into the right panels. Catching a drifting seam on unit 50 saves units 51 through 2,000.
FQC — Final Quality Control
Every finished bag is checked against the approved sample: dimensions, zipper and buckle function, logo placement and quality, loose threads, stains, symmetry and overall finish. This is the stage most buyers imagine when they think 'QC' — but on its own it's the weakest, because by now any material or process defect is already baked into the whole lot.
OQC — Outgoing Quality Control
Before shipment, a final AQL sample inspection is pulled from packed cartons, and packaging, labelling, carton markings and quantities are verified. This is the stage that produces the pre-shipment inspection report you sign off on. See our quality process page for how these stages connect.

What AQL actually means
You can't inspect 100% of a 5,000-piece order by hand economically, so factories use statistical sampling. AQL — Acceptable Quality Limit — is the maximum percentage of defective units a lot can contain and still be accepted. An inspector pulls a sample size determined by the lot size and inspection level, counts the defects, and compares them to accept/reject numbers from the standard sampling tables.
The key idea: a lower AQL number is stricter. AQL 1.0 tolerates fewer defects than AQL 4.0. You choose tighter limits for defects that matter more.
Defect classes: critical, major, minor
Not all defects are equal, so AQL inspection sorts them into three classes, each with its own acceptable limit:
- Critical defect: a defect that makes the product unsafe or unsellable — a sharp exposed metal edge, a strap that fails under rated load. The standard limit is zero; one critical defect can fail the lot.
- Major defect: a defect likely to cause a return or complaint — a broken zipper, wrong dimensions, a misplaced logo, a seam that opens. Tighter AQL applies.
- Minor defect: a small cosmetic flaw unlikely to affect use or trigger a return — a loose thread, a faint mark. A looser AQL is acceptable.
A typical bag AQL specification
For consumer bags, a widely used standard is General Inspection Level II with these limits:

You can specify tighter limits (e.g. AQL 1.5 major) for premium lines — just agree them with the factory before production so the line and inspectors target the right standard. Confirm the exact AQL in your purchase agreement, not after the goods are made.
The golden sample: your reference standard
Inspection only means something if there's a defined standard to inspect against. That standard is the golden sample (or approved pre-production sample): the unit you signed off on, sealed and used as the benchmark for every QC stage. Without it, 'defect' is an opinion; with it, it's a measurable deviation. Approve your sample carefully before bulk — see our bag sampling process guide.
What a good inspection report shows
Before you authorise shipment, require an OQC / pre-shipment report that includes:
- Order and lot details, inspection date and inspector.
- Sample size, inspection level and the AQL limits used.
- Defect counts by class against accept/reject numbers — the clear pass/fail result.
- Photos of any defects found.
- Verification of measurements, function tests (zips, buckles, straps), packaging, labels and carton quantity.

Why four stages beat one inspection
A single final inspection can only sort good bags from bad ones — it can't recover the cost of a bad lot. A four-stage system prevents the bad lot: IQC stops bad materials, IPQC stops drifting processes, FQC catches finished defects and OQC confirms the result statistically. That's the difference between a factory that finds defects and one that doesn't make them.
Common bag defects QC should catch
Knowing what inspectors look for helps you write a sharper purchase agreement. The recurring defects on bag production lines fall into a few buckets:
- Stitching: skipped stitches, low stitch density, broken or loose threads, crooked seams, and missing or weak bartacks at strap anchors and handle joints.
- Hardware: zippers that jam or split, sliders without pulls, weak buckles, rusting or sharp-edged metal, and misaligned snaps.
- Material & print: colour shade variation between cartons, fabric flaws, peeling prints or transfers, and misplaced or distorted logos.
- Build & dimensions: out-of-spec measurements, asymmetric pockets or straps, uneven padding, and panels that don't sit square.
Strap and handle failure under load is the one to watch hardest — it's a safety and returns risk, and it usually traces back to a weak bartack or undersized webbing that IQC and IPQC should have stopped. Specify a pull-test on straps in your agreement if your bags carry weight.
Third-party inspection vs in-house QC
Factory QC and third-party inspection are complements, not substitutes. A reputable factory's own four-stage system is what keeps defects from being made in the first place; a third-party inspection (often arranged by the buyer) gives independent verification before you release the balance payment. For first orders, a new supplier or high-value lots, many buyers book a third-party pre-shipment inspection on top of the factory's OQC. The two work from the same golden sample and AQL spec, so agree those numbers once and both checks measure against them.
