Most brands switch bag suppliers at least once — because quality slipped, prices crept up, communication broke down, lead times stopped being reliable, or the business simply outgrew the factory. The risk isn't the decision to move; it's how you move. A rushed cutover can leave you with a stockout, a quality regression your customers notice, or an inability to reproduce your own product because the tech pack lived in the old supplier's head.

Decide if you should actually switch
Switching has real costs — re-sampling, re-tooling, re-qualifying, and the management time to run two suppliers at once. Before you move, separate fixable friction from structural problems:
- Fixable: a one-off quality lapse, a single late shipment, a pricing disagreement that a renegotiation could solve.
- Structural: repeated defects, chronic late delivery, capacity that can't grow with you, missing certifications your retailers now demand, or a partner who won't communicate.
If the problems are structural, switch deliberately. If they're fixable, a frank conversation may be cheaper than a migration.
It also helps to quantify the pain. Put a number on it: how many units were defective last year, how many days late was the average shipment, how much margin did the price increase cost you, how many hours a week do you lose chasing replies? A migration is worth the disruption when those numbers clearly exceed the cost of re-sampling, re-tooling and running two suppliers for a cycle. If they don't, you may simply need a second supplier for resilience rather than a full replacement — many established buyers deliberately keep two qualified factories so no single relationship can hold their supply chain hostage.
Own your IP before you move
This is the step buyers skip and regret. Before you approach a new factory, make sure you control everything needed to reproduce your product, not your outgoing supplier:
- Tech pack: dimensions, materials, construction notes, stitch types, hardware specs and tolerances.
- Patterns & graded sizes if you own them.
- Artwork & logo files in vector format, plus embroidery digitising files.
- Colour references: Pantone (TCX/TPX) codes and, ideally, retained approved colour cards.
- Bill of materials with named fabrics, weights, coatings and trim sources.
- Tooling & moulds: if you paid for custom moulds, embossing plates or die-cuts, confirm in writing that they are yours and can be transferred or remade.
If you don't have a clean tech pack, a capable new factory can reverse-engineer one from a physical sample — but a documented spec always migrates faster and more accurately.
Re-vet the new factory like a first-timer
The fact that you're switching doesn't mean you can shortcut diligence. Vet the new supplier with the same rigour you'd use for a first order — capability, compliance and a real sample. - They regularly produce your bag type and can show comparable work.
- Certifications: ISO 9001 (quality system), BSCI / SEDEX (social compliance), and the ability to arrange CE/RoHS/REACH/Prop 65/SGS testing for your market.
- Real capacity and a clear MOQ — confirm minimums per style before you plan volume.
- Responsive, specific communication during sampling.
The supplier-switch checklist
Use this as a working checklist through the migration. Each row is a gate — don't move to bulk until the earlier gates are signed off.

The golden sample: your migration anchor
A golden sample is a physical reference of your current, approved product that the new factory must match. Send them your existing bag, not just drawings. The new sample should match dimensions, materials, colour, hardware feel and finish. Approve it in writing, and keep a sealed copy at both ends so the bulk run is judged against a single agreed standard. This one document removes most "it doesn't look like the old one" disputes.
When you brief the new factory, send everything you can alongside the physical sample: your tech pack, the bill of materials, any retained colour cards, and a short note on what your customers value most about the current product (the strap padding, the water-resistant base, the way a pocket sits). The more context the factory has about why the bag is built the way it is, the less likely they are to quietly "improve" it into something your customers don't recognise. Ask them to flag anything they'd change for manufacturability before they cut the first sample, so surprises happen on paper, not in the golden sample.
Dual-running: don't pull the old supplier too soon
The safest migrations overlap. Keep your outgoing supplier producing while the new one proves itself across a pilot and at least one full reorder. Yes, you carry two relationships for a cycle or two, but that overlap is cheap insurance against a stockout or a quality surprise during a launch or season. Only retire the old factory once the new one has delivered consistent, inspection-passing product more than once.
Quality control through the switch
A new factory is exactly when QC matters most, because you have no track record yet:
- Specify an AQL inspection standard up front (commonly AQL 2.5 for major defects). See our AQL inspection guide.
- Inspect the pilot order at 100% or with a tighter sampling plan than usual.
- Check the things that drift between factories: stitch density, bartacks at stress points, zipper smoothness, colour consistency across panels and webbing, and print/embroidery placement.
- Document defects with photos and feed them back before the next run.
Treat the first one or two production runs as part of the migration, not the end of it. A factory can ace a sample and still need a run or two to dial in consistency at volume — that's normal. What matters is the trend: defects should fall, not recur. Keep a simple log of inspection results per order so you can prove to yourself that the new supplier is genuinely better than the one you left, rather than relying on the relief of having moved.
Timing the switch
Plan the migration into a quiet window, not a peak. Realistically, fully qualifying a new bag supplier — IP handover, golden sample, lab-dip, pilot and a confirming reorder — takes 6–12 weeks. Don't attempt a cold cutover right before back-to-school or Q4; map the switch around your selling calendar (see our seasonal lead-time guide) and keep buffer stock during the transition.
